How to Budget a Home Renovation (and Avoid Overruns)

Almost every renovation costs more than planned. Not because people are careless, but because walls hide surprises, prices change and “while we’re at it” decisions add up. A good renovation budget doesn’t prevent surprises — it makes room for them.

Step 1: Define the scope room by room

List what you want to do in each room or area: kitchen, bathroom, living room, exterior. Break each one into tasks (cabinets, countertops, plumbing, tiles, painting). The more specific the list, the better the estimate.

Step 2: Estimate materials and labor separately

For each task, estimate:

  • materials (from store prices or supplier quotes);
  • labor (from contractor quotes);
  • permits and fees, if needed.

Separating them helps compare quotes and decide what you could do yourself.

Step 3: Get at least three quotes

For big jobs, ask three contractors for written quotes with the same scope. The cheapest is not always the best — compare what’s included, timelines and reviews.

Step 4: Add a contingency

Set aside 10–20% of the budget for the unexpected: rotten subfloor, old wiring, a price increase. In older houses, go to the top of that range. The contingency is part of the budget, not a bonus.

Step 5: Track estimate, actual and paid

As quotes become contracts and invoices, record:

  • the actual price of each task;
  • what you’ve paid (deposits and installments);
  • the balance due.

Your forecast total should use the actual price where you have it and the estimate everywhere else. Compare it with your budget after the contingency reserve.

Step 6: Follow the status

Mark each task as not started, in progress or done. It helps coordinate trades (plumber before tiler) and shows how much of the budget is committed.

Common budget killers

  • Changing your mind after work starts
  • Underestimating finishes (fixtures, hardware, lighting)
  • Forgetting delivery, disposal and cleanup
  • Living elsewhere during the work (rent, meals out)
